Email Marketing for Podcasters: How to Grow a List Without a Freebie

TL;DR: You don’t need a freebie to build an engaged email list for your podcast; you need emails worth opening. A smaller, loyal list will always outperform a big, disengaged one.

Let’s be honest—building an email list is hard.

If you’ve been in the online space for more than five minutes, you’ve probably heard this advice:
“Create a freebie to grow your email list.”

A checklist.
A guide.
A template.
A webinar.

And while that strategy works, I made a different decision for my podcast mentorship email list.

I don’t use freebies.

Because if you want to build a real email list for your podcast, you don’t just need subscribers.

You need people who want to stay.

Now, my email list is the freebie.

Why I Chose Not to Create a Freebie

What I noticed was that I would join bundles and summits and promote my freebies, and people would join the email list only because they wanted the freebie. They weren’t interested in reading my emails. I had a big list with low open rates. 

And I didn’t want people joining my email list just to grab something and disappear.

We’ve all done it:

  • Download the freebie
  • Skim it (maybe)
  • Forget who the creator even was
  • Unsubscribe a week later

That’s not the kind of community I want to build.

I want subscribers who are:

  • Actually interested in podcasting
  • Curious about my journey
  • Open to learning from my experiences
  • Excited to open my emails

Not people who just wanted a quick download.

So instead of asking, “What can I give away?”
I asked, “What kind of emails would people look forward to receiving?”

My Email List Strategy: Making My Emails Part of the Listener Experience

If you’re not using a freebie, your emails have to work harder—but in the best way.

Here’s how I approach it:

1. Write Emails That Feel Like Conversations

I don’t write like a marketer; I write like myself.

My emails feel like:

  • A voice note from a friend
  • A behind-the-scenes look
  • A real, honest conversation

Because that’s what builds trust.

People don’t stay on lists because of PDFs.
They stay because of connection and value.

2. Share What People Don’t See

Anyone can post polished content on social media.

But email? That’s where you go deeper.

I share:

  • Lessons from my podcast journey
  • Things that didn’t work and lessons learned (HA, these I share a lot!)
  • Real numbers and growth experiences
  • Thoughts I wouldn’t necessarily post publicly

That exclusivity makes people feel like they’re part of something.

3. Be Consistent (But Realistic)

You don’t need to email daily, and please don’t! 

But you do need to show up consistently enough that people remember you.

Whether it’s:

  • Once a week
  • Twice a month

Pick a rhythm you can stick to.

Consistency builds familiarity, and familiarity builds trust.

My schedule allows for once a week! Every Wednesday! 

4. Give People a Reason to Stay

If someone asks themselves, “Why am I on this list?” You’ve already lost them.

Every email should answer:

  • What’s in it for them?
  • What are they learning?
  • How are they growing?

For me, my readers know they’ll get:

  • Podcasting insights
  • Honest reflections
  • Encouragement to keep going
  • Promos

That clarity matters.

5. Talk To Your Audience, Not At Them

Instead of teaching at people, invite them into the conversation.

Ask questions like:

  • “Have you ever felt this way?”
  • “Are you struggling with this too?”

When readers feel seen, they stay.

How I Grow My Podcast Email List Without a Freebie

No freebie doesn’t mean no strategy.

Here’s what I do instead:

I Talk About My Emails Like They Matter

Because they do.

I don’t say:
“Join my email list.”

I say:

  • “I share this with my email list every week…”
  • “I went deeper into this in my last newsletter…”
  • “This is something I only share with my subscribers…”

Make it feel like they’re missing out, because they are. The FOMO is real! 

I Repurpose My Best Thoughts

If I write something powerful in an email, I:

  • Turn parts of it into social media posts
  • Reference it in my podcast
  • Expand on it in blog content (this one is my favorite)

Your email list shouldn’t be hidden; it should be highlighted.

I Set Expectations Clearly

People should know exactly what they’re signing up for.

Not:
“Sign up for updates.”

But:
“Get weekly podcasting insights, behind-the-scenes lessons, and honest conversations about building a show from the ground up.”

Specificity converts.

The Truth About Email Lists

A smaller, engaged email list will always outperform a large, disengaged one.

I’d rather have:

  • 100 people who open, read, and reply

Than:

  • 1,000 people who never engage

Because those 100?
They’re the ones who:

  • Support your work
  • Share your content
  • Invest in your offers

As I mentioned above, I had a big list, removed all the people who weren’t interested in what I had to say, and now I have a smaller, but more engaged, audience! I love it here!

Why aren’t my podcast listeners signing up for my email list? 

Usually one of three things: they don’t know it exists (you’re not mentioning it enough), your CTA is too vague (“join my newsletter” tells people nothing), or your emails aren’t compelling enough to talk about. Pick the one that sounds most like you and start there.

How often should podcasters email their audience?

Weekly or twice a month works great,  but only if you actually stick to it. That’s the whole thing. I’ve seen podcasters email every day for two weeks, burn out, go silent for two months, and then wonder why nobody’s opening. Pick a schedule you can maintain and show up. Every time.

How do I grow an email list for a new podcast?

Mention it inside your episodes, add signup links in your show notes, talk about it on social media, and make your emails worth opening. Your list grows faster when people talk about it, and they only talk about it when what you’re sending them is actually good.
